The 3-year cost of a website: freelancer vs agency vs corporate vendor

By Mohd Asyraf Bin Mohd Pauzi · Updated 15 Oct 2026 · 4 min read

Most website comparisons stop at the build quote. Over three years, running costs, changes, and the occasional emergency can add up to a large share of what you spend. Planning for them upfront makes vendor comparisons fairer and avoids surprises.

How vendor type changes the total

Freelancer

Usually the lowest build cost and direct communication. Running costs depend on what you agree: some freelancers offer monthly care, others charge per task. The main risk is continuity if the freelancer becomes unavailable. Reduce it by keeping all accounts in your name and asking for documentation at handover, so another developer can take over.

Boutique agency

Higher build cost, often with a monthly retainer bundling hosting, maintenance, and a set number of change hours. Convenient, but check what happens to unused hours, what counts as a change, and whether hosting is tied to the retainer.

Corporate vendor

Highest build cost, with formal support agreements and response times. Suitable when you need procurement paperwork, guaranteed SLAs, and many stakeholders. For a small business site, much of that structure may be cost without matching benefit.

Hidden costs that change the comparison

  • Licence stacking. Five premium plugins at yearly renewal add up; a custom plugin can replace several.
  • Hosting lock-in. If the vendor hosts the site and you cannot move it, renewal prices are theirs to set.
  • Skipped maintenance. Cheap to skip each month, expensive when a hack or broken update arrives.
  • Early rebuild. A poorly built site that must be replaced in two years doubles the build cost.
  • Staff time. A site that is hard to edit costs hours every week, or simply goes out of date.

Plan the three years, not just the launch

PeriodTypical focusBudget for
Year 1Build, launch, fix early issues, train staffBuild cost, first-year hosting and licences, maintenance from month two
Year 2Improve pages that bring enquiries, add one or two featuresMaintenance, renewals, a small improvement budget
Year 3Review platform health, content refresh, decide on next stepsMaintenance, renewals, possible redesign or new module

Signs your current website costs too much to run

  • You pay for several premium plugins, but nobody can say what half of them do
  • Small text changes require a paid request and take a week
  • Hosting renewals rose sharply after the first year and you cannot move the site
  • Every plugin update needs the developer to fix something afterwards
  • You have paid for malware clean-up more than once

Each of these can usually be fixed without a full rebuild: a plugin audit, moving hosting into your own account, training a staff member for content edits, or a proper maintenance routine.

Questions to ask each vendor about running costs

  • What will hosting cost after the first year, and can we move it elsewhere?
  • Which premium plugins or services renew yearly, and at what price?
  • What does maintenance include: updates, backups, monitoring, content edits?
  • How are small changes charged: per hour, per task, or from a retainer?
  • What happens if a security incident occurs: is clean-up included?
  • If we end the arrangement, what do we receive and how long does handover take?

Put the answers into the worksheet above for each vendor. The vendor with the lowest build quote is not always the lowest over three years, and the comparison often changes the decision.

How to lower the three-year cost

  1. Keep domain, hosting, and licences in your business name so you can shop around at renewal.
  2. Avoid paying for plugins you do not need; ask the developer to justify each one.
  3. Agree on a maintenance arrangement before launch, not after the first problem.
  4. Ask for documentation and training so small changes can be done in-house.
  5. Choose the platform that fits the job; see WordPress vs custom code.

Frequently asked questions

What costs come after the website is built?

Domain renewal, hosting, business email, premium plugin or theme licences, maintenance and security updates, content changes, new features, and occasionally incident recovery such as malware clean-up.

Is a cheaper build always cheaper over three years?

Not always. A cheap build on an unmaintained theme with many paid plugins can cost more in licences, fixes, and an early rebuild than a slightly more expensive, well-built site.

Do I need a maintenance retainer?

You need someone responsible for updates, backups, and security. That can be a retainer, a pay-per-task arrangement, or a capable staff member. What matters is that it actually happens every month.
